Situational leadership in practice: Traps and transitions

AI visual

“Sophie’s an expert, I can delegate everything”: the shortcut that traps so many managers—expert, yes, but at which tasks?

Adapting your style to each person’s level is a one-sentence principle that practice quickly complicates. You diagnose too fast, see the other person through your own lens, and hold on to a style the team member has outgrown. This module tests situational leadership in real conditions: video calls that hide weak signals, AI that blurs levels, and young hires who quickly want to know why.

What you’ll take away

  • the four diagnosis traps, including the most insidious: a fixed diagnosis, never updated
  • the two transitions that decide everything, and why so many managers stall at the final step
  • a one-on-one question that replaces lost in-person signals

Who it’s for

Managers who want to adjust their style task by task, and readjust it as each person progresses.

Learning objectives

  1. Diagnose the development level for a specific task at a given moment, never for the person in general.
  2. Regularly recheck motivation and competence instead of relying on past performance.
  3. Dare to make the two difficult transitions: directing to coaching when doubt sets in, supporting to delegating.
  4. Adjust the diagnosis to hybrid work by asking the person, and distinguish producing with AI from knowing how to check its output.
